DIY AI SEO With ChatGPT or Claude vs Hiring It Out

You can run your own AI search work with ChatGPT or Claude. Here's what the DIY version misses: citations, schema, and the feedback loop that proves it worked.

Key Takeaways

  • ChatGPT and Claude write service page copy, FAQ blocks and JSON-LD that hold up. That part of the job is genuinely solved and costs you nothing.
  • The gap sits in three places: third party citations, schema verified against the live page, and a lead log that tells you which change moved the phone.
  • A model cannot claim a directory listing or correct the address an aggregator has had wrong since 2019. That work is manual and slow.
  • DIY runs 12 to 20 hours in month one plus $0 to $300 a month in software. A full retainer runs $800 to $3,000 a month.
  • The honest test: run the same five buyer questions weekly and log who gets named. Without that, nobody can say whether any of this worked.

What DIY Gets Right

Three of the last seven owners I spoke with had already tried this. One had ChatGPT rewrite every service page. One had Claude produce a full FAQ block and the markup to go with it. None of them were asking whether AI search matters. They had settled that question on their own.

They were asking why none of it showed up anywhere.

Credit where it belongs, because the drafts were good. Better than good in two cases. The copy read more clearly than what their previous agency shipped, the FAQ answered questions customers actually ask, and the markup was valid. If you have two spare evenings and a decent prompt, you can produce the on page half of this work and skip a $1,500 invoice without losing much.

So the gap is not effort, and it is not skill. On page copy is one third of the job. A model writes anything you can describe to it. It cannot phone a directory, cannot see your live HTML after your theme has had a turn, and cannot tell you which of your fourteen changes made the phone ring in week six.

The Three Gaps

1. Citations live off your site

Models name businesses that other sites already vouch for. Not your site. Other sites. Trade directories, association pages, chamber listings, local news mentions, the supplier page listing you as an authorised installer. Ask Claude how to improve your AI visibility and you get advice about your own website, because your website is the only surface the conversation has.

Nobody prompts their way onto a directory. Someone claims the listing, verifies by postcard or phone, corrects the address, and chases the aggregators feeding stale data downstream. That takes about six weeks and a spreadsheet. If an agency tells you they handle it, there is a short list of things to check before you believe them.

2. Schema has to be checked on the live page

ChatGPT writes valid markup. What it cannot do is see what your site does with that markup after your theme, plugin stack and CDN have each had a turn. A dental practice I looked at had textbook LocalBusiness markup pasted into a page builder that stripped the script tag on save. The page looked right. The markup had gone. Four months passed before anyone fetched the live URL and read the output. Validation happens against the deployed page, not the draft in your chat window, and plugin updates undo things without telling you. The same discipline applies during a rebuild, which is covered in whether you need a new website at all.

3. Nothing closes the loop

This is the one deciding whether any of it was worth doing.

You make fourteen changes across six weeks. Calls rise. Which change did that? Without a lead log stamping a source on every enquiry, the answer is a guess, and guessing is what keeps owners paying vendors who stopped working two quarters ago. It gets harder when two vendors share one phone line, a mess we unpicked in how to tell which agency a lead came from. The loop itself is simple to describe and dull to run. Five buyer questions, asked weekly, same day, logged. Every call and form stamped with its source. Then when the phone rings more, you can point at the column that moved.

What Each Route Costs

DIY costs 12 to 20 hours in month one, then 3 to 5 hours a month. Software lands between $0 and $300 a month, because a $20 model subscription, a free validator and a spreadsheet cover the foundation. Trackers push the top of that range. The real cost sits elsewhere: most owners quit the citation work around week three, since it produces nothing visible for a month.

Hiring runs $800 to $3,000 a month for full service, with a $500 to $2,000 setup fee for the citation clean up and schema build. Monitoring only, no content or citation work, sits at $150 to $600 a month. Multi location adds roughly $200 to $400 per site. The full breakdown lives in our 2026 pricing guide.

Which Route Fits You

Choose DIY if you have one location, a site you can edit without calling a developer, and four hours a week you will genuinely spend. Do the on page work with a model. Do the citations by hand, slowly, in a spreadsheet.

Choose to hire if you run multiple locations, cannot edit your own site, or have a history of starting this and stopping. Paying someone converts your unreliable evenings into their Tuesday morning. The scope we run for that, citations, live schema checks and the lead log, is laid out on our AI search optimization service page.

Choose neither, for now, if you cannot say where last month's enquiries came from. Fix the lead log first. Every decision here stays unmeasurable until you can, and the markers worth watching in the first month are set out in what should be visible by day 30.

Frequently Asked Questions

Can I just use ChatGPT or Claude to do my own AI SEO?

For the on-page half, yes, and you should. Both models write service page copy, FAQ blocks and JSON-LD markup that hold up fine. Owners hand me drafts that read better than what their previous agency shipped. Where the DIY route stalls is everything happening off your own site. A model cannot claim a trade directory listing, cannot correct the address an aggregator has had wrong since 2019, and cannot see what your theme did to the markup after you saved the page. Roughly a third of the work sits inside your chat window. The rest sits in a spreadsheet and a phone queue.

What does the DIY version actually miss?

Three things, in order of how much they cost you. First, third party citations: the directories, association pages and supplier listings that other sites use to vouch for you, which is what models pull from when they name a business. Second, schema validation against the live URL rather than the draft, because page builders and plugins strip script tags without warning. Third, an attribution loop. You make fourteen changes over six weeks, calls go up, and without a stamped lead log you have no idea which change did that. The first two are tedious. The third decides whether any of this was worth doing.

How much does the DIY route cost me in time and software?

Budget 12 to 20 hours in month one and 3 to 5 hours a month after that. Software runs $0 to $300 a month. You can do the whole foundation on free tiers: a ChatGPT or Claude subscription at $20 a month, a free schema validator, a spreadsheet for the citation audit. Paid citation trackers and AI visibility monitors sit in the $50 to $250 a month band. The real cost is not money. Most owners abandon the citation work around week three, because it produces nothing visible for a month and involves waiting on verification postcards.

How much does hiring it out cost?

A full retainer covering content, schema, citations and reporting runs $800 to $3,000 a month for a single location business. Setup fees for the citation clean up and initial schema build land between $500 and $2,000, and plenty of firms fold that into month one. Monitoring only, meaning someone watches your citation rate and reports on it without producing content, sits at $150 to $600 a month. Multi location work scales roughly $200 to $400 per extra location. Anyone quoting under $500 a month for full service is either reselling a tool or doing very little.

Will ChatGPT write schema markup I can trust?

The JSON it produces is usually valid. The problem happens downstream. A dental practice I looked at had textbook LocalBusiness markup pasted into a page builder that stripped the script tag on save. The page looked correct. The markup had gone. Nobody noticed for four months, because nobody fetched the live URL and read the output. Trust the draft, verify the deployment. Pull the rendered HTML, find the script block, run it through a validator, and repeat that check monthly. Plugin updates undo things without telling you, and a silent removal looks exactly like a page that was never marked up.

How do I know if my DIY work is working?

Pick five questions a real buyer would type. Run them in ChatGPT, Claude and Google AI Mode on the same day every week. Write down who gets named, in what order, and which sources the answer links to. That takes fifteen minutes and gives you a trend line rather than a feeling. Then stamp every inbound call and form with where it came from, even roughly. When enquiries rise, you want to point at a column and say that one moved. Owners who skip this step end up paying vendors for years on the strength of a screenshot.

Can I do the foundation myself and hire for the rest?

That split works well and it is what I recommend to most single location owners. You handle the on page copy, the FAQ blocks and the first pass at schema with a model, which removes the largest line item from any proposal. You hire for the citation network, the monthly validation checks and the reporting loop, because those need consistency more than talent. Say so when you brief an agency. Scope should be written down before money moves, and a firm that refuses to price a partial engagement is telling you their pricing is a package, not a plan.

How long before DIY AI SEO shows anything?

On page changes get picked up within two to six weeks, depending on how often your site gets crawled. Citations move slower, because verification alone takes ten to twenty one days per directory and aggregator data refreshes on its own schedule. Realistic marker: by day 30 you should see your business named in at least one of your five test questions, even if the answer buries you third. By day 90, a measurable citation rate across the set. If nothing has shifted by month four, the problem is usually citations, not copy.
